In un ristorante non si
rompe mai una cosa sola.
Il food cost è alto per come è scritto il menu. Il menu non vende per come lavora la sala. La sala salta il sabato sera perché i turni sono fatti su chi era libero, non sulle ore di punta. E intanto online non risponde nessuno e gli orari sono sbagliati su tre canali su quattro.
Quasi tutti i consulenti guardano una finestra sola. C’è quello del food cost, quello del marketing, quello della formazione. Ognuno sistema il suo pezzo, si fattura, e il conto continua a non tornare.
Io ho fatto il proprietario: cucina, sala, bilanci e comunicazione erano tutti miei, nello stesso momento. Per questo li guardo insieme — e per questo ti basta parlare con una persona sola.
Che cosa guardo
Food cost piatto per piatto, rese, sprechi, schede tecniche, acquisti e fornitori. Il menu riscritto sui margini veri, non sulle abitudini.
Turni costruiti sulle ore di punta, standard di servizio, tempi di uscita, vendita suggerita. Quaranta persone si coordinano con un metodo, non a voce.
Conto economico riletto voce per voce: costo del lavoro, incidenza materie prime, affitto, utenze. Dove va il margine e dove si recupera.
Profilo Google Business curato e aggiornato, recensioni gestite, sponsorizzate, social, delivery, serate ed eventi costruiti per riempire le sere vuote.

Come si lavora
Cinque giorni. Entro nel locale negli orari veri, guardo cucina, sala, magazzino, conti e presenza online. Alla fine ricevi un documento con i problemi, quanto costano e in che ordine vanno risolti.
Da due a sei settimane. Menu riscritto sui margini, prezzi rivisti, schede tecniche, turni rifatti sulle ore di punta, procedure di sala, profilo Google e canali sistemati.
Mensile. Sono dentro il locale con una presenza concordata, i numeri si controllano ogni mese e si corregge quello che non ha funzionato. Si continua finché serve.

Ho cominciato dietro al banco e ho finito firmando i bilanci. Non ho consigliato ristoranti: li ho aperti da zero, ci ho lavorato dentro e ho pagato di tasca mia i miei errori. È una differenza che si sente entro dieci minuti di conversazione.
Quattro ristoranti portati avanti nello stesso periodo, oltre 1.300 coperti fra sala, giardino e ristorazione alberghiera, più di quaranta persone coordinate nello stesso servizio. Chi ha gestito una brigata sa cosa vuol dire tenere insieme quaranta persone il sabato sera.
E la comunicazione dei miei locali è sempre stata mia: non l’ho mai comprata da fuori.

In a restaurant, one thing
never breaks on its own.
Food cost is high because of how the menu is written. The menu doesn’t sell because of how the floor works. The floor collapses on Saturday night because shifts were built around who was free, not around peak hours. Meanwhile nobody answers online and the opening times are wrong on three channels out of four.
Almost every consultant looks at one window only. There’s the food cost one, the marketing one, the training one. Each fixes his piece, invoices, and the numbers still don’t add up.
I was the owner: kitchen, floor, accounts and communication were all mine, at the same time. That’s why I look at them together — and why you only deal with one person.
What I look at
Food cost dish by dish, yields, waste, recipe cards, purchasing and suppliers. The menu rewritten around real margins, not habit.
Shifts built around peak hours, service standards, ticket times, suggestive selling. Forty people are coordinated by a method, not by shouting.
P&L read line by line: labour cost, food cost incidence, rent, utilities. Where the margin goes and where it comes back.
Google Business profile kept current, reviews handled, paid ads, social, delivery, and events built to fill the empty nights.
Where the money goes
How the work goes
Five days. I come in during real trading hours and look at kitchen, floor, storeroom, accounts and online presence. You receive a document with the problems, what they cost, and the order to fix them.
Two to six weeks. Menu rewritten around margins, prices reviewed, recipe cards, shifts rebuilt around peak hours, floor procedures, Google profile and channels sorted.
Monthly. I am inside the venue on an agreed presence, numbers are checked every month and what didn’t work gets corrected. It continues as long as it is useful.

I started behind the counter and ended up signing the accounts. I did not advise restaurants: I opened them from zero, worked inside them, and paid for my own mistakes. It is a difference you hear within ten minutes of conversation.
Four restaurants run in the same period, more than 1,300 covers across dining room, garden and hotel catering, over forty people coordinated in the same service. Anyone who has run a brigade knows what it takes to hold forty people together on a Saturday night.
And the communication for my own places was always mine — I never bought it in.
